The build-vs-buy math at BLS medians: four seats, the loaded multiplier, the executive alternative, and when each answer is the right one.

What an in-house marketing team costs

A functioning in-house marketing team costs roughly $490,000 to $545,000 a year. That figure covers the four seats the work actually requires: a marketing manager to own direction, a web developer, a designer, and a marketing or search specialist. At Bureau of Labor Statistics May-2024 median salaries those seats total about $390,000 in base pay, and fully loaded cost runs 1.25 to 1.4 times base once benefits, employer taxes, software, and equipment are counted. The BLS puts benefits alone just under 30 percent of total compensation in private industry.

The common alternative, hiring one senior marketing executive to run everything, does not escape the math. A chief marketing officer averages roughly $290,000 to $310,000 a year in total compensation, and major salary surveys place the base alone near $375,000 at larger companies. The seat still has to hire or contract every pair of hands the plan requires. One salary buys the direction. It does not buy the work.

What the four seats cost

SeatWhat it ownsBLS median, May 2024
Marketing managerDirection, budget, accountability$161,000
Web developerThe site and everything it runs on$91,000
DesignerThe brand rendered, everywhere$61,000
Marketing specialistBeing found; having something worth finding$77,000

Base total, roughly $390,000. These are national medians, not offers. In most metros the manager seat alone clears its median before the multiplier, and remote-market competition now prices talent against national numbers rather than local ones. The specialist row uses the BLS marketing-specialist category, the closest published wage line to the search-and-content work the seat actually does.

The multiplier nobody budgets

Benefits run just under 30 percent of total compensation in private industry, per the BLS employer-cost series. Add employer payroll taxes, recruiting, software seats, equipment, and the management overhead of a four-person function, and the 1.25 to 1.4 loaded range is conservative. A team budgeted at base salary is a team budgeted about 30 percent short, and the shortfall surfaces in the first quarter, not the last.

The risk line the spreadsheet leaves out

Hiring risk is a real cost with published floors. The U.S. Department of Labor puts a bad hire at no less than 30 percent of first-year earnings, and SHRM puts replacing an employee at six to nine months of salary, rising toward double for senior roles. Four seats is four chances to pay it. A business building its first marketing team usually has no one qualified to evaluate the first marketing hire, which is how the risk compounds—the person most able to judge the candidate is the person the business has not hired yet.

The build-vs-buy comparison, stated plainly

Build the team when marketing is the business’s core motion and the volume of work fills four desks permanently: roughly $490,000 to $545,000 a year, plus hiring risk, plus the months a group of hires takes to become a team. Buy the direction alone, a CMO at $290,000 to $310,000, when execution already exists in-house and only the judgment is missing. And buy the whole capability when the work is real but does not fill four desks, which describes most businesses under roughly $20 million in revenue. A fractional CMO typically costs $5,000 to $15,000 a month, which is $60,000 to $180,000 a year for direction and hands in one accountable seat.

The honest caveat: fractional is not cheaper per hour. It is cheaper per outcome when the alternative is four underfilled seats or one executive without hands. The right moment to make that trade is a separate question from the price of it.

How the practice takes the seat

Binary Glyph operates on the buy side of this math as a fractional CMO who also builds: the direction and the machinery under it, one client per market, in one accountable seat. A business working out what the spend itself should be can start with the marketing budget calculator; this page is the staffing side of the same arithmetic.

Frequently asked questions

How much does an in-house marketing team cost?

Roughly $490,000 to $545,000 a year fully loaded for the four core seats: a marketing manager, a web developer, a designer, and a marketing specialist. Base salaries at Bureau of Labor Statistics May-2024 medians total about $390,000, and loaded cost runs 1.25 to 1.4 times base once benefits, employer taxes, software, and overhead are counted.

How much does a CMO cost?

Roughly $290,000 to $310,000 a year in average total compensation, with major salary surveys placing the base alone near $375,000 at larger companies. The figure buys direction only; every pair of executing hands is hired separately.

Is a fractional CMO cheaper than an in-house team?

At typical market rates of $5,000 to $15,000 a month, a fractional engagement runs $60,000 to $180,000 a year against roughly $490,000 to $545,000 for a loaded in-house team. The trade is that the capability is shared rather than resident, which is the right trade until the work genuinely fills four desks.
